The symmetry

A promoted change is a position, and positions get stops.

No trade enters this system without a defined invalidation level, set before the entry, when the operator has nothing riding on the answer. A promoted rule change is structurally the same object: a commitment made on evidence, exposed to conditions that may contradict it, held by someone who will become progressively more invested in it being right. The reasoning that makes a pre-set stop obviously correct for a trade applies without modification to a change, and the absence of an equivalent is the reason most systems accumulate modifications that nobody can remember justifying.

The clause is written at the top of the loop, before the change is live, and consulted at the bottom. A loop with no reversal step does not close — it accumulates.

What the clause contains

A trigger and a destination, both specific.

Two components, and vagueness in either makes the clause decorative. The trigger names the live evidence that would falsify the change — not a feeling that it is not working, but a stated condition measurable at review: the metric the scenario predicted would improve failing to improve over a defined window, or a named adverse behaviour appearing. The destination names the exact prior state to restore, which requires that the prior state was recorded, which is why saved configurations and change notes are prerequisites rather than paperwork. A rollback to a state nobody captured is a reconstruction, and reconstructions drift.

Why it must be pre-written

After the promotion, the operator is no longer a neutral party.

The moment a change goes live, its author acquires an interest in it succeeding — the case was made publicly, the reasoning was theirs, and reversing it reads as an admission. From inside that state, any invalidation condition composed on the spot will be set generously, and any evidence against the change will find a hearing it would not have received before. Writing the trigger while the change is still a candidate is the only window in which the person setting the bar has no stake in where it sits. The clause is not primarily a technical artifact. It is a decision extracted from an unbiased version of the decider.

What it prevents

The change that fails quietly and stays anyway.

Without a pre-set trigger, an underperforming change does not get reversed. It gets explained — conditions were unusual, the window was short, the effect needs more time — and each explanation is individually plausible. Meanwhile the system carries a modification that its own evidence does not support, and the next change is tested against a baseline that includes it. Do this a few times and the production configuration contains a sediment of unreversed adjustments, none of which can be isolated any more, and the baseline everything is measured against has quietly stopped being a baseline anyone chose.

Reversal is not failure

A rollback executed on trigger is the process working exactly as designed.

The framing matters because it determines whether the clause is ever honoured. A change that clears four gates and then fails in production has not revealed incompetence; it has revealed the limits of what resampled evidence can establish about forward behaviour, which is a known limit that the persistence windows and shadow tracking exist to narrow but not to eliminate. The reversal itself is a data point worth keeping — the rejected archive gains an entry that a purely sandbox-based process could never have produced, describing a change that looked good in every available test and was not.

  • The trigger is a measurable condition checked at review, not a judgement made under pressure.
  • The destination requires the prior state to have been captured before the change.
  • A triggered reversal is logged as a verdict, not absorbed as an embarrassment.

The key idea

A system that can only add changes is a system that cannot be governed.

Promotion machinery gets enormous attention — gates, windows, verdicts, change notes — and the reverse direction usually gets none, which produces a ratchet: changes enter on evidence and leave only through crisis. The rollback clause makes the path symmetric and makes it cheap, and the cheapness is what makes it real. Deciding in advance what would prove a change wrong is the same discipline as deciding in advance what would prove a trade wrong, for the same reason: afterwards, nobody is qualified to decide it.
